Fuel still pays the bills, but it pays less than most people think. NACS reports that fuel accounted for 65.0% of total convenience store sales dollars in 2025, yet only 38.8% of gross profit dollars. Fuel sales fell 5.4% to $476.3 billion as prices dropped, even though gallons sold rose 0.5%.
For fuel retailers, jobbers and dealer networks, that gap means one thing: every penny per gallon matters. A few cents lost to variance, missed price moves or late deliveries, multiplied across thousands of gallons a day, quietly drains the business.
We know this because we run 22 gas stations of our own. Fuel management is not a feature we added to a store app. It is where Petrosoft started.
More fuel sites, tighter margins
The NACS 2026 store count shows the forecourt is growing even as the overall store count slips:
- 122,620 convenience stores now sell fuel, up 768 locations.
- That is 80.7% of all U.S. convenience stores.
- The industry collected $232 billion in taxes, more than 28% of total revenue.
More competitors at the pump means pricing pressure is relentless. You cannot afford to price on gut feel or reconcile tanks by hand.
How Petrosoft helps: Retail360 puts fuel forecasting and store performance on your phone, so you can react to competitor and cost moves in minutes. CStoreOffice® keeps fuel cost, sales and taxes in the same ledger, so you see true margin per gallon at every site.
Where fuel margin leaks
- Wet-stock variance: differences between book inventory and what is actually in the tank, caused by leaks, meter drift, delivery shortages or theft.
- Slow price changes: reacting hours late to a competitor or cost move.
- Runouts and emergency loads: poor forecasting leads to costly deliveries or lost sales.
- Unreported losses: NRFs Impact of Retail Theft & Violence 2026 report found 63% of retailers report fewer than half of their store theft incidents to police, and 60% cite low-dollar losses as a reason. Fuel variance often lives in that same -too small to chase- zone until it is not.
How Petrosoft helps: CStoreOffice® ATG-integrated wet-stock reconciliation catches variance automatically, Retail360 forecasting heads off runouts, and Eagle Eye video tied to SmartPOS transactions helps investigate losses inside the store.
How Petrosoft protects every gallon
ATG-integrated wet-stock reconciliation in CStoreOffice®
CStoreOffice® connects directly to your automatic tank gauges (ATG) and reconciles tank readings against sales and deliveries automatically. Variances are flagged early, before a small discrepancy becomes a big loss. This is the core of what we call Take Back the Cents.
Retail360 fuel forecasting and price management
Retail360 brings fuel forecasting and store performance to your phone. Plan deliveries around actual demand, avoid runouts, and respond to price changes in minutes instead of hours.
EDI purchasing and full accounting
Wholesale EDI purchasing and a full accounting ledger keep fuel and merchandise costs in the same system as your sales. That gives jobbers and multi-site dealers a true picture of profit at every site.
SmartPOS and Eagle Eye at the forecourt
SmartPOS is built for fuel retail, and Eagle Eye ties video to transactions so your team can investigate exceptions quickly.
A fuel retailers 2026 margin checklist
- Reconcile wet stock daily with ATG data, not monthly by hand. CStoreOffice® does it automatically.
- Set variance alerts by tank and by site in CStoreOffice®.
- Forecast demand with Retail360 to cut emergency loads and runouts.
- Track price-change speed against your local competitors, and make changes from the Retail360 app.
- Tie fuel cost, sales and taxes together in the CStoreOffice® ledger.
- Do not forget inside sales: QwickServe food ordering and SmartPOS checkout turn fuel customers into in-store customers.
