63% of U.S. C-Stores Are Run by Operators Like You. Heres How to Protect Every Cent in 2026

If you own one store, or ten, you are not a niche. According to NACS, 95,672 of the 151,975 convenience stores in the U.S. belong to companies with 10 or fewer locations. That is about 63% of the industry. Independent operators are the industry.

But the independent owner is also the one doing the books at 11 p.m., chasing a vendor invoice that does not match the delivery, and wondering why the register was short again on Tuesday. The big chains have finance teams, loss-prevention departments and dedicated IT. You have a clipboard, a spreadsheet and your own two eyes.

At Petrosoft, we know that life firsthand. We operate 22 of our own gas stations, and every tool we sell, from CStoreOffice® back office to SmartPOS registers and Eagle Eye cameras, runs in those stores first. Heres what the latest industry data says about where independents are losing money, and what we do about it in our own stores.

The squeeze: costs are rising faster than customers are walking in

NACSs State of the Industry data for 2025 tells a clear story for small operators:

  • Credit and debit card fees reached a record $21.3 billion across the industry.
  • Direct store operating expenses rose 4.2%. That was the slowest increase since the pandemic, but it was still an increase.
  • Average hourly wages reached $15.04.
  • Transactions fell 2.7% to about 1,484 per store per day.

Fewer customers are coming through the door, and each one costs more to serve. When traffic falls and costs rise, the stores that survive are the ones that know exactly where every cent goes, every shift, every day.

How Petrosoft helps: CStoreOffice® puts sales, invoices, shift data and operating costs in one full accounting ledger, so you see true store profit daily instead of at month-end. The Retail360 mobile app puts those numbers in your pocket, so you can spot a bad day from anywhere.

Theft is changing shape, and small stores feel it first

Heres the good news: the NRF and Loss Prevention Research Councils Impact of Retail Theft & Violence 2026 report found shoplifting incidents fell 12.4% in 2025. The bad news is that losses are moving somewhere else:

  • 50% of retailers reported more repeat offenders.
  • 37% reported more walkout or pushout theft.
  • 69% reported more phone scams, the kind where a caller pressures a clerk into handing over gift cards or cash.
  • 63% of retailers report fewer than half of their store theft incidents to law enforcement, often because the losses are too small to meet felony thresholds.

That last point hits independents hardest. Most losses in a single store are small, frequent and never reported. They do not show up as one big event. They show up as a margin that slowly gets thinner, month after month.

How Petrosoft helps: Eagle Eye links camera footage to every SmartPOS void, refund and no-sale, so the small losses that never get reported to police still get caught. CStoreOffice® cash and shift controls flag short drawers the same day, by clerk and by shift.

What we run in our own 22 stations

  1. CStoreOffice®: one back office instead of five spreadsheets

CStoreOffice® is our cloud back-office platform. It puts shift reports, cash and shift controls, invoice and price-book management, and a full accounting ledger in one place. You can check yesterdays numbers from your phone instead of the back room. When a register comes up short, you see it the same day, not at month-end.

  1. SmartPOS: a register built for c-stores and fuel

SmartPOS is our point-of-sale hardware built specifically for convenience and fuel retail. It connects directly to CStoreOffice, so every sale, void and no-sale flows straight into your reporting without manual re-entry.

  1. Eagle Eye: cameras that watch the transactions

Eagle Eye ties loss-prevention video to POS activity, so you can jump straight to the footage behind a suspicious void, refund or no-sale. The goal is not to watch hours of video. Its to see the 30 seconds that matter.

The independents checklist for 2026

  1. Reconcile cash by shift, not by week. CStoreOffice® shift reports make this a five-minute job.
  2. Review voids, refunds and no-sales daily. Eagle Eye takes you straight to the video behind each one.
  3. Audit vendor invoices against what was actually received using CStoreOffice® invoice and price-book management.
  4. Train every clerk on phone and gift-card scams. NRF data shows these are rising sharply.
  5. Put your numbers in the cloud with CStoreOffice® and Retail360 so you can run the store without being in the store.
  6. Upgrade to a c-store-built register. SmartPOS feeds every sale into your back office automatically.

Built by operators, for operators

We did not design Petrosoft from a conference room. We run 22 stations ourselves, and we feel the same card fees, labor costs and shrink pressure you do. Our software exists because we needed it first.
